Cheap and quickly replaced, the collet is nonetheless responsible for a large share of concentricity problems — a defect often blamed on the spindle, when the remedy is simple.
Why a worn collet is so often the hidden cause
TLDR: A worn collet loses its ability to clamp the tool evenly around its whole circumference. The resulting concentricity defect reads straight off the part, with the spindle entirely innocent.
When machining shows signs of lost precision — degraded surface finish, a tool creeping deeper, unusual vibration — the reflex is to suspect the spindle: worn bearings, unbalance, excessive clearance.
Yet the collet, that simple and inexpensive component holding the tool in the toolholder, is an extremely frequent cause of those symptoms — and one of the easiest to fix once identified. That is good news: the diagnosis is cheap, and the correction cheaper still.
The signs of wear to watch for
TLDR: A tool creeping deeper, clamping that feels softer at the same torque, peening marks on the jaws, and a gradual decline in surface finish with no other identified cause.

Why replace rather than keep going

- Fast diagnosis — visual and dimensional checks on a collet are simple, unlike a full spindle diagnosis
- Risk of secondary damage — in extreme cases a badly worn collet lets the tool partly release during machining, risking breakage or spindle damage
- Underrated cumulative effect — the concentricity loss from the collet adds to any wear already present on the spindle, and makes the whole worse
Choosing the right replacement collet
Not all collets suit all applications. Standard collets cover most everyday use. High-precision versions — tighter tolerances, sometimes with dual cone-and-face contact — are advisable where concentricity must be maximal, particularly in high-speed machining.
Three criteria to check before any replacement: the clamping diameter, the permissible tolerance band on the tool shank, and compatibility with the existing toolholder — ER, PowRgrip or another proprietary system.
